Every client that contacts you is after something. They have some kind of goal in mind, but often in your initial explorations, it becomes clear that the goal they are seeking to achieve is really the by-product of something else entirely.

For example, a client comes to you looking to lose 15 pounds, but what they are really after is looking for better choices when it comes to preparing meals, or getting better control over compulsive eating. Losing 15 pounds is a by-product of solving the underlying issues and finding better formed outcomes that lead to greater fulfillment and alignment.

Transformative coaching is about more than just setting goals. It’s about creating meaningful, sustainable outcomes that serve your clients overall needs.

While goals are important milestones, they can sometimes feel rigid or limiting, leading clients to fixate on checkboxes rather than the bigger picture. By shifting the focus to outcomes, we empower clients to embrace a more flexible, purpose-driven approach to personal and professional growth.

Here’s how we help clients make this powerful shift and why it matters.

The Difference Between Goals and Outcomes

Goals are specific, measurable targets. It’s usually what a client shows up in your inbox requesting help with, goals such as “lose 10 pounds” or “land a promotion by year-end.” They’re concrete and often tied to an externally focused timeline.

Outcomes, on the other hand, are broader and focus on the why and how of your aspirations. An outcome might be “feeling confident and energized in my body” or “leading with purpose in a fulfilling career.”

Goals can be a means to an end. The client believes that in obtaining an external goal they will feel some type of reward. Outcomes paint the vision of what success truly looks like. By emphasizing outcomes, clients move beyond short-term wins and align their actions with their deeper values and long-term desires.

Why Focusing on Outcomes Matters

Flexibility Over Rigidity

Goals can sometimes box clients in, creating pressure to achieve a specific result in a specific way. If the goal isn’t met, it can lead to feelings of failure, even if progress was made. Outcomes allow for adaptability.

For example, if a client’s goal is to “run a marathon” but an injury sidelines them, an outcome-focused approach — such as “prioritizing physical health and resilience” — opens the door to alternative paths like swimming or yoga.

Purpose-Driven Progress

Outcomes keep the focus on the why behind the effort. When clients clarify the impact they want to create (e.g., “build stronger relationships” versus “attend three networking events”), they’re more motivated to take consistent, meaningful action.

This purpose-driven mindset fosters intrinsic motivation, which research shows leads to greater satisfaction and long-term success.

Holistic Success

Goals often zero in on one area of life, but outcomes encourage a more integrated view. A client aiming to “increase sales by 20%” might discover that their true outcome is “creating a thriving, balanced business that supports personal well-being.” This broader perspective ensures that progress in one area doesn’t come at the expense of others.

How to Guide Clients Toward Outcomes

Guiding a client towards outcomes is often one of our first steps as coaches. Reframing a client’s understanding of the why behind their goal helps clients define and achieve outcomes that resonate deeply. Here’s how we do it.

Uncover the ‘Why’

We start by asking powerful questions: What does success look like for you? How will you feel when you get there? Why does this matter? These questions help clients move beyond surface-level goals and articulate the outcomes that align with their values. For example, a client who says they want to “get a new job” might uncover an outcome like “feeling fulfilled and respected in my work.”

Reframe Goals as Stepping Stones

We don’t discard goals. They’re valuable tools! Instead, we reframe them as flexible steps toward the desired outcome. If a client’s outcome is “living with greater financial freedom,” goals like “save $5,000” or “negotiate a raise” become adaptable strategies, not make-or-break endpoints.

Embrace Iteration and Reflection

Outcomes evolve, and so should the approach. Through regular check-ins, we help clients reflect on their progress, celebrate wins (big and small), and adjust their actions as needed.

This iterative process keeps them aligned with their vision, even as circumstances change.

Visualize the Big Picture

Use exercises like vision mapping or journaling to help clients vividly imagine their desired outcome. For instance, a client seeking “stronger family connections” might describe weekly dinners filled with laughter or heartfelt conversations with their kids. This clarity fuels motivation and guides decision-making.

Real-Life Impact: A Client Story

One of our members, Sarah, came to Coach Factory with a goal to “start a side hustle.” Through coaching, we dug deeper and discovered her true outcome: “create a life of creative freedom and financial security.”

By focusing on this outcome, Sarah explored multiple paths from freelance writing, online courses, and even a passion project she hadn’t considered before. Instead of feeling stuck on a single goal, she built a portfolio of income streams that aligned with her vision. Today, she’s not just running a side hustle; she’s living a life that feels authentic and abundant.

Tips to Start Focusing on Outcomes

If you’re ready to shift your mindset, here are a few ways to begin:

  • Ask “What’s the impact?” When setting a goal, pause and ask, What will this create in my life? How will it feel? This helps uncover the outcome behind the goal.
  • Embrace multiple paths. Let go of the idea that there’s only one way to succeed. Brainstorm alternative routes to your desired outcome.
  • Check in regularly. Reflect weekly or monthly: Am I moving toward my outcome? What’s working? What can I adjust?
  • Work with a coach. A skilled coach can guide you to clarify your outcomes, stay accountable, and navigate obstacles with confidence.
